Only internal elements plus adjustment stop the machine, so those alone are the downtime that matters. External work — staging tooling, pre-heating, paperwork — should be moved outside the stop. Where several operators can work simultaneously, downtime approaches the work content divided by crew size.

Trial-and-error adjustment happens with the machine stopped and often exceeds the mechanical changeover itself. Replacing adjustment with positive stops and settings is the largest single SMED gain.
